When a normally involved employee becomes quieter, it is worth asking what changed. It is not enough to diagnose disengagement from fewer jokes, lower upselling or a refusal to work extra shifts.
In a June 2022 survey of US workers, Gallup reported 18 percent actively disengaged and described at least half as quiet quitting. Those historical US figures do not measure your current team. Start with their actual working conditions.
Check conditions before judging commitment
The UK Health and Safety Executive’s work-related stress framework covers demands, control, support, relationships, role clarity and change. It is a useful prompt for questions, not UAE employment law or a diagnosis of an individual.

Ask privately: “What is making the work harder?” “Which expectations are unclear?” and “What support would help?” Listen for staffing gaps, unpredictable schedules, unsuitable equipment, unresolved conflict and training needs. People may choose not to discuss personal circumstances, and that choice should be respected.
Pay matters; recognition does not replace it
Check pay accuracy, agreed benefits and whether the package matches the responsibilities. Compare basic salary, allowances, working hours and variable payments separately. The Dubai and UAE Salary Guides directory can help you find relevant reading, but no single published range proves that an employee is underpaid.
Do not respond to unpaid wages or an unsafe workload with a pizza party. Equally, do not assume a bonus resolves unclear expectations or poor treatment. Ask about pay and recognition separately; neither automatically explains the problem.
Discuss development without deciding someone else’s ambition
Ask what the person wants to learn or change. They may want a management role, a specialist skill, predictable hours or more stability in their current job. None should be inferred from nationality, family circumstances or a quiz.

Choose one action and a review date
- Staffing: identify the uncovered shifts and agree who will review coverage.
- Rota changes: agree realistic notice and an exception process; do not present an invented scheduling target as law.
- Pay or service charge: ask HR or payroll to explain the applicable terms and correct errors.
- Resources: record the repair or training needed, an owner and the next update date.
- Recognition: acknowledge an observed contribution honestly, using the person’s preferred level of visibility.
Thanking someone is compatible with fixing a staffing gap; it is not a substitute for the fix. If a concern involves safety, harassment or wages, use the appropriate formal route promptly rather than waiting for an engagement review.
Two different concerns, two different responses
Illustrative example. This is an original fictional scenario, not a case from the author’s work. People, properties and figures are invented for teaching; they are not reported outcomes or industry benchmarks.
At a fictional neighbourhood hotel, a breakfast host stops accepting extra shifts. Her scheduled work remains accurate and guests receive the same service. In a private conversation, she says she has enrolled in an evening course. Declining optional overtime is not evidence of disengagement. The useful response is to clarify availability and plan coverage without treating her studies as disloyalty.
A second employee has missed two handovers and seems distracted during service. That deserves investigation, not a diagnosis. Ask about staffing, unclear instructions, training needs and any support they wish to discuss; do not press for private medical details. Suppose the employee identifies repeated last-minute rota changes as a practical problem.
- Week 1: agree how rota changes will be communicated and who can approve them; record the baseline number of changes and missed handovers.
- Week 2: check whether the agreed process was followed and whether coverage needs adjusting.
- Weeks 3–4: review handover completeness, workload and the employee’s feedback together.
Review actual progress against the baseline rather than assuming an improvement. If the process improves but the difficulty remains, explore other causes and appropriate support. The purpose of the example is a fair investigation and follow-through, not a claim that recognition alone fixes performance.
